Six months ago, building internal software required engineering headcount, a product spec, and a sprint cycle. Today, with basic development easier than ever before, the barrier to entry is much less challenging.
Now, just about every SaaS company is re-evaluating their stack and upcoming software decisions with in-house builds in mind. The tools now available make this feel possible: Cursor and GitHub Copilot allow you to generate code rapidly, Claude can be wired into a Salesforce integration for AI-drafted follow-ups and status summaries, and Retool or a basic React dashboard can be stitched on top for visibility.
It’s not unreasonable to think that a team can use those tools to quickly build a prototype and operationalize it within their customer onboarding motion. Many teams probably already have.
But in this article, we’ll break down the limitations of an application developed with AI, plus the downstream risks that an in-house build introduces into your organization. Then, we’ll explore the advantages of purpose-built customer onboarding software.
Why Some are Exploring Building Their Own Onboarding Tool
Recent innovations in tools like Cursor, GitHub Copilot, and Claude and the trend of vibe coding (the ability to spin up functional software with minimal traditional engineering effort) have genuinely lowered the resources and knowledge required for internal builds. A motivated team of semi-technical operators could theoretically spin up a prototype pretty quickly.
Based on what we’ve heard from onboarding teams, what they’re building tends to target the routine tasks in their workflow, including things like follow-up emails and reporting. The result is some version of LLM-powered task automation connected to their CRM, project tracking, email and Slack automations for follow-up, and some kind of status dashboard.
The advantages pulling teams in this direction are pretty straightforward. They can cut short-term costs and consolidate some of their tech stack. So what are the disadvantages?
What an Internal AI Build Can and Can’t Do
An internal AI build is likely an automation layer on top of your existing systems, and for routine operational work that lives entirely inside your organization, it delivers real value. That part is straightforward.
In practice, the build should reflect where the onboarding team feels the most immediate pressure and what AI can realistically replicate. Based on our analysis of pain points the industry is facing, the areas of priority should probably focus on internal status tracking, handoff coordination between teams, and automated outreach when a project stalls. These are well-suited to what AI does well: pattern recognition across structured inputs, generating consistent outputs from repeatable prompts, and reducing the manual lift on tasks that follow a predictable shape.
But that seems to be the ceiling, at least for now. Unfortunately, the scope a customer onboarding team covers is much wider than that set of capabilities.
A significant portion of what onboarding teams actually do to onboard customers is relational and contextual in ways that are genuinely difficult to systematize. They’re the use cases that are the ones where accuracy and reliability actually matter: knowing whether a project is genuinely healthy or just superficially on track, communicating with customers in a way that reflects where they specifically are rather than where the workflow assumes they are, forecasting timelines with enough confidence to inform real business decisions. These aren’t insurmountable problems in theory, but in practice they require a quality and consistency of data that most internal environments aren’t producing yet. The gap between a promising prototype and something the business can actually depend on is wider than it looks from the outside.
But where it gets really complicated is the infrastructure underneath it. AI performs as well as the data it operates on, and building the architecture required for a model to meaningfully interpret, contextualize, and use all of your available onboarding data can take years of development. Think of the project data in your CRM, task tracking in a separate tool, and customer communication scattered across inboxes and Slack threads.
Getting AI to reason accurately across that landscape means first solving a foundational problem: standardizing how onboarding is executed, centralizing project state into something unified, and capturing customer behavior as structured, real-time signals. That’s the data infrastructure AI actually needs. Building it is a serious, cross-functional effort.
The customer experience layer is a different challenge entirely. Your customers interact with whatever you put in front of them, not your data model, and not your internal workflow logic. Most internal builds, almost by necessity, produce an experience oriented around the team that built it. That’s not a criticism, it’s just how internal tools get made. The problem is that onboarding is a two-sided process, and B2B customers expect a thoughtful, professional experience. They also need clarity on what they own, visibility into what’s blocking the timeline, and an experience that doesn’t require them to learn your internal organizational logic to participate.
That experience demands a purpose-built environment designed entirely around the customer’s orientation, and it’s a years-long product investment in its own right. What a customer actually needs from that experience—to feel oriented, to understand what they own, to see how their actions connect to the broader timeline—requires every product decision to start from their perspective, not the operator’s. That’s a fundamentally different design orientation than what an internal build produces, nor something that AI can build quickly. It develops through years of real customer feedback, iteration across thousands of onboarding engagements, and a product team whose singular focus is understanding what makes an external stakeholder feel confident and accountable in a process someone else designed for them. AI can accelerate a lot of things. That kind of accumulated understanding isn’t one of them.

The Long-Term Economics Are Worse Than They Look on Day One
The initial business case for building internally probably looks like savings on engineering time, API costs, relatively short time to build, and you own the asset outright. Measured against an annual platform contract, the math looks favorable. But the long-term economics aren’t so simple.
The most immediate issue is that AI infrastructure isn’t static. The LLM APIs teams are building on today are actively evolving. Teams that built tightly against a specific API version in the last 12 to 18 months have already experienced this through a model transition that required unplanned engineering work to maintain output quality. Every transition turns into more engineering resources required that weren’t originally budgeted for.
There’s also the question of what this costs the engineering team beyond the direct hours to build the tool initially. An internal onboarding tool that’s in production is a system that needs to be maintained, monitored, and improved (in parallel with everything else on the roadmap). As the tool’s limitations become visible, the onboarding team begins working around them: personal tracking systems, shadow spreadsheets, and manual processes that fill the gaps the tool hasn’t solved for. Those workarounds are a tax on the efficiency the build was supposed to create, and they tend to grow quietly until the overhead is significant. At that point the organization is effectively running two systems, the one that was built and the one that grew up around it.
When you account for ongoing engineering maintenance, API and infrastructure costs, data cleanup, and the compounding opportunity cost of product roadmap items that got deprioritized to support the build, the 24-month economics rarely hold up against what a purpose-built platform would have cost.
The Security and Compliance Risks of Building a Tool with AI
For teams onboarding customers in regulated industries, or selling products that handle regulated data, an internal build introduces significant security and compliance risks.
Customer onboarding sits at the intersection of sensitive data flows: PII, integration credentials, configuration data, stakeholder communications, and often the same financial or health data your product is built to process. Even if onboarding isn’t the system of record, it frequently becomes a transient system of exposure. Prompts, responses, and embeddings can all carry sensitive data, and depending on how the model is configured, that data may be logged, retained, or routed through systems you don’t fully control. The accountability still sits with you, not the model or infrastructure providers underneath.
If you sell into banks, credit unions, fintechs, or insurance, or if your product otheriwse handles sensitive financial or health data, you’re in GLBA and PCI DSS territory the minute integration work starts, plus whichever state privacy laws apply. To stay compliant, you need enforced controls, auditability, and documented data handling practices across every layer where that data flows, including onboarding workflows.
Purpose-built platforms have already paid that bill with mature security and compliance standards, including built-in controls, full auditability, and the legal and contractual infrastructure required to operate in regulated environments. An internal build starts at zero on all of it.
The AI layer makes it harder, not easier. Most major LLM providers offer zero-retention modes, and some will sign BAAs, but coverage isn’t uniform across providers, models, or tiers, and there are no consistent guarantees across LLM providers on how data is handled, which means sensitive information can move and persist outside your defined policies. In an internal build, there’s no default governance layer. You’re responsible for defining, enforcing, and proving control across a system that’s constantly evolving. That’s a difficult position to defend in any regulated environment.
Bottom line, your customers assume mature, attested systems.
